ROI & Payback Simulator

Find out when an AI project pays for itself — and what happens if your assumptions are wrong.

Get started
  • Gives you a payback month, an NPV and a break-even volume from your own numbers — not a vendor's.
  • Shows the same result across nine combinations of automation rate and API cost, so you can see how fragile the answer is before you commit.
  • Will tell you plainly when a project does not pay back. Computed entirely in your browser — your numbers are never sent to a server unless you choose to save them.

Frequently asked questions

It is exactly as accurate as the assumptions you enter — it is a projection, not a forecast. That is why every figure is shown alongside a sensitivity grid: the grid tells you how much the answer moves when your two least certain assumptions (automation rate and API cost) turn out differently. If the grid shows payback swinging from month 7 to "never", treat the headline as a hypothesis to test with a pilot rather than a number to budget against.

For a first-year deployment on a real business process, 40-70% of volume handled end to end is a realistic range, and the tool defaults to 60%. Rates above 85% are rare in year one because the remaining cases are usually the exceptions that are hardest to automate — the tool shows a warning above 85% for that reason.

Yes. "Review minutes per handled item" is a first-class input, priced at your fully-loaded hourly cost and subtracted from the benefit every month. Most ROI models leave this out, which is the single most common reason a projected payback never arrives. There is a separate rework input for the share of AI output that has to be redone properly.

None for the maths. Every number on this page is computed deterministically in your browser with plain arithmetic — the same inputs always produce the same answer. There is one optional button that asks Claude to write a plain-English narrative of the numbers you already see; it uses a single Claude Haiku run and never changes a figure.

No. The simulator is free and unlimited with no account and no signup. An account is only needed to save a business case to your library so you can version it over time, and to load a saved cost baseline instead of typing your baseline in by hand.
